Start with the smallest viable list

Big checklists die on contact. The teams that win start with five to seven tasks that are non-negotiable, then layer complexity through branching, not length. If a task isn't required for compliance or revenue, it doesn't earn a row.

Branch by deal type, not by intuition

A single 'master checklist' is a tax on every deal. Branch by listing vs. sale, residential vs. commercial, new construction vs. resale. Each branch should feel like the checklist was designed for that exact deal — because it was.

Anchor every due date to a real event

Static due dates ('3 days after the deal opens') break the moment a contract slips. Anchor each task to a meaningful event — listing date, acceptance, option period — and let the system recalculate everything when dates change.

Make completion frictionless

Every extra click costs you adoption. Checkboxes should be one tap. Document uploads should attach to the task. The system should know when a task is done from context — not require the agent to remember.

Review what gets skipped and iterate

The most useful data your checklist produces is which tasks get skipped. Review monthly. Tasks that 80% of agents skip are usually wrong — either redundant, miscategorized, or for the wrong role. Edit, don't enforce.
